HR Strategy & Odoo Integration for Alsama’s Growth

Alsama is seeking pro bono expertise to help us revamp our performance-to-salary framework and integrate it effectively into our HR management system (Odoo). Currently, our salary structure and performance appraisal system are flawed, and we lack clear processes to translate performance evaluations into fair and transparent compensation adjustments.

We are looking for a volunteer with expertise in Compensation & Benefits (C&B), performance management, and HR systems to:
- Review and redesign our performance-to-salary framework
- Assess our existing salary bands, performance metrics, and appraisal process.
- Recommend improvements to align performance outcomes with salary adjustments in a fair, scalable way.
- Guide Odoo implementation for HR and Salary Structure.
- Advise on how to configure Odoo to reflect the updated framework.
- Advise on how to map roles, KPIs, and performance outcomes into Odoo, and provide documentation our team can implement.
- Help develop templates and guidelines for managers and staff.
- Assist in creating templates, processes, and guidelines for managers and staff.
- Suggest practical approaches for rolling out the framework with minimal disruption.

The volunteer would collaborate with our HR team, providing expertise, recommendations, and practical guidance. By the end of the engagement, Alsama aims to have a functional, fair, and scalable Odoo-integrated performance-to-salary system, enabling better staff engagement, transparency, and operational efficiency.

Based in Shatila Refugee Camp and registered in the UK, US, and Lebanon, Alsama is transforming refugee education worldwide. Through our innovative, self-designed curriculum, we take students from complete illiteracy and innumeracy to university-ready levels in just six years - half the time of a standard school programme. We operate four centres across Shatila and Bourj el-Barajneh refugee camps in Lebanon, educating 880 refugee youth with no alternative access to education, and have expanded into Syria through our franchise model.

Our education goes beyond academics: it prevents early marriage for girls and keeps boys out of child labor, safeguarding childhood while preparing students for a future of opportunity. We also empower youth through cricket hubs, teaching leadership, teamwork, and resilience, while building a strong community - 93% of our staff are recruited from the local community.

Alsama’s impact has been widely recognized: we are proud recipients of the Ockenden Prize and have been honored by the U.S. Library of Congress for our transformative work in refugee education.

As we prepare to scale our programs - first organically within Lebanon and Syria, and then across the Middle East - we need robust HR systems and infrastructure to support our growth. This project is critical: by establishing a fair, transparent, and scalable performance-to-salary and career progression framework, integrated into Odoo, we can ensure our staff are motivated, rewarded, and aligned with our mission.

Volunteers joining this project will play a pivotal role in expanding our reach to thousands more students, providing the structural backbone that allows our educators and leaders to focus on teaching, coaching, and scaling high-quality education. Their expertise will help Alsama professionalize our HR operations, ensuring our teams are equipped, empowered, and sustainable as we continue to transform refugee education.

Alsama is a fast-paced, results-driven NGO, and from our side, volunteers can expect us to be incredibly proactive and responsive. We already have a baseline of performance criteria and salary structure, but there are clear gaps in progression vs. promotion, rung philosophy, and how this all links into Odoo.

We’ve gathered all relevant materials - role descriptions, salary bands, and appraisal templates - and have internal team members ready to collaborate closely with the volunteer, provide context, and act on recommendations quickly. Everything developed will be directly implemented into our HR processes, meaning volunteers will see their work translated into real, tangible impact that strengthens Alsama as we scale.
